2014年随着国家政策与经济形式的影响,酒店行业面临着越来越严峻的考验,行业间的竞争也日趋白热化,在这半年中,我们管家部在集团公司的正确指引下,在酒店领导的关心支持下,在员工辛勤工作努力下,在各部门的紧密配合下,我们及时求变,适应市场需求,取得了不错的成绩。下面对半年来的工作总结如下:

一、 建立健全部门例会制度,落实工作

定期进行部门员工大会和部门管理人员会议,加强了整个部门人员的沟通和合作。管家部每个月进行一次员工大会,整个部门的员工一起坐下来对上个月的工作进行总结,对下个月的工作进行安排计划,对出现的问题进行报告,对公司新的规定及对部门的要求进行传达。另外每周五进行管家部管理人员例会,各管理人员对自己所负责的区域在每周发现的问题进行报告,部门经理对所有问题进行记录并安排落实。

二、 严格落实查房制度,确保产品品质

酒店因地域原因,外来人口少,人员流失比较严重,新员工进入部门之后不能尽快的与其他员工融为一体,缺乏团体意识,以及欠缺基层管理人员的正确引导,基于这些因素,部门开展了一系列的内务整顿,首先是从老员工的心态入手,多做思想教育工作,让老员工更深层的意识到自己在酒店及部门所起的作用、担当的角色,让老员工体会到酒店及部门对于他们的重视程度,达到手把手的以老带新,另外,在不断的梳理投诉中,发现了问题的另一因素,在于部门员工服务过度和缺乏亲情服务,不是让客人感到厌烦就是让客人根本无法体会到酒店对客人的重视,走了两个极端,没有让宾客体会到宾至如归的感觉,部门就开展了一系列部门及班组培训,再加上管理人员的亲历亲为,在后期避免了此现象的恶化,得到了好转。

卫生质量是客房的生命线,部门的任何一个环节都不可以出现半点马虎,客房一如既往的坚持三级查房制度,在酒店领导的不断指导下,得到了不断的提高。上半年本酒店客房出租率和续住率整体来说是比较高的,在此情况下,每日续住房的请急打扫相对比较早,再加上客人每日的入住时间也很早,为了及时的供应

前台可出租房,所以客房几乎保持在一种“抢房”的状态之下,而且期长期以来,楼层一直保持在缺员的状况下,即使这些客观因素的出现,部门还是在酒店领导的宽容和信任下,及时进行了相应的调整,如:安排PA班组人员补充;延时员工上班和下班以补缺特殊时间段的空岗、外聘小时工、管理人员抢房等,更加提高了团结协作精神,做到了随叫随到、互相帮忙,保住了客房的生命线。

三、 紧抓员工培训工作,切实提高部门人员实操水平

加强人员的素质培训,努力提高服务质量。由多方面的原因造成房务部客房员工流动相当大,且新招的员工多,业务不熟悉,在管理上造成相当困难也很大程度抑制了服务质量与提升。针对这一问题我们对员工进行了全面的制度培训,从仪容仪表到礼节礼貌,从进门规范到清扫质量,从理论到实践,不厌其烦、反复施教直到她们能独立操作上岗。部门根据实际情况制定了内训计划,新员工入职时进行入职培训,从基本知识、工作流程、标准要求、礼仪规范待方面进行逐项培训,然后根据每个员工掌握情况安排上岗,安排业务技能过硬的老员工带,使得新员工能更快、更好的进入角色,同时加大对老员工的培训力度,每个月根据当前员工状态、出现的问题等各方面制定培训计划,有针对性的进行培训,使员工在不断提升的同时将所学知识学以致用。

在日常工作中,将出现的问题在班前例会上进行点评,及时加以分析和纠正。通过各项培训工作,让新员工一开始就了解工作的要求及学习目标,使老员工通过对比找差距补不足,以此提高员工的认识。对于工作中表现突出的员工,部门以各种形式进行表彰奖励,并以集团技术比武为锲机,开展部门技能大比武活动,使员工能形成勤奋、严谨、争先、关爱的良好工作氛围。使得员工的自身素质和业务技能得到提高,精神面貌焕然一新,也使得部门各项工作能够有条不紊的开展,各项接待工作也能做得有声有色。除此之外,我们对房务中心更是加大了培训力度,因为房务中心是饭店的中枢,一个电话一个细节都能反映酒店的形象与服务质量。我们从电话的接听、客衣服务、遗留物品的处理、查退房的等一系列的服务都进行了一对一的强化培训并且跟踪监督,强调其岗位的重要性,把许多不良因素扼杀在萌芽。

四、 从点滴做起,开源节流,降本增效

降本节支、压缩费用使我们客房部一直都贯彻落实的一项工作。从人员的合理安排到易耗品的请购与发放都严格控制确保不必要的支出同时今年我们要求员工在打扫房间时及时关闭空调照明等确保不必要的浪费加强棉制品的报废程序和更换程序节约支出同

时也培养了员工的经济环保节约意识。为此,部门制定设备、用品管理制度,明确规定部门员工的具体职责,做到合理使用。如客房将客人用过的高档浴液等未使用完的回收送到房务中心再次进行处理重新利用;夏天试行空调客到再开,平时将遮光窗帘拉拢以降低房间温度等各个方面进行节约;调整楼层灯光,适当关闭部分射灯。同时,部门还制定了严格的用电、用水、用气制度,不分时段巡查,检查各区域的设施设备是否正常,杜绝浪费。

洗衣房在保证工作质量、不影响对客服务的前提下,尽最大的努力降低成本,在熨烫布草工序上,我们采用集中熨烫的方法,这样尽量减少蒸汽使用的时间,并制定和落实蒸汽关停签字制度,减少锅炉房蒸汽锅炉燃烧时间,达到节约使用天然气的目的,为酒店工程部门节能降耗出一份力。在洗涤客衣的时候,我们也采用先分类,后按照衣服颜色、布料不同再集中洗涤,这样也可以节约水、电、气以及洗涤剂的耗用。其次,在洗涤剂的使用上按照规定的用量使用,采取称重量、看刻度的方法,在很大程度上避免了不必要的人为浪费,在物品的洗涤上采取先分类、再集中洗涤的方法,将当天所有能放在一起洗涤的物品尽量的放在一起洗涤,这样就避免了在不满载的情况下启动机器,很大程度上节约了大量的水、电、汽,节约一滴水、节省一度电的节约意识在洗衣房员工的意识中逐渐的形成。

五、 建立设备维修档案,跟踪客房维修状况,保证设备设施完好有效

设施和设备的维护和保养是提高酒店效益和长远发展的基础。所以设施设备的保养上客房部严格执行设施设备保养规定,定期对床垫翻转,家具定期上蜡保养,严格对棉织品、房间的电器、设施设备按正确方法操作和使用,以延长其使用寿命。特别是对地毯的保养,客房部非常重视,要求员工在平时的工作中,只要发现地毯上有点状污渍,都应及时的做“点”清洁,这样不仅可以减少对地毯的洗涤次数,还能保持地毯整体卫生。在房间整体保养和维护上,我们每天都对设施和设备进行检查发现问题及时报修并进行验收,并拟定专门的报修台账备查。上半年完成了空调和外墙清洗,正在进行的还有几项重要的维护保养就是大理石的打磨抛光和家具掉漆部位进行修复,这些工作的完成在一定程度上保证了酒店的正常运营。

六、 推进落实部门绩效考核,努力营造良好工作氛围

考核的落实与督导,领班是重要的执行层。今年,管家部在部门和酒店的指

导下,对部门所属岗位进行了工作内容细化和量化,并拟定了相关工资考核方案。

该方案的形成,不仅是针对员工工资档级的评定而产生,更是为了凭借该考核结果,可以对员工的工作情况、工作质量等形成一个综合性的客观评价,而且这种评价能够对部门的管理工作起到指导性作用。对于考核,部门领班、主管是重要考核执行层,直接关系到考核结果的准确与否。部门在来年的工作中,将加强对考核过程的关注,了解考核执行过程、进展情况、员工意见和出现的问题等。并且在考核前,将考核方案的思路、要求和目的与领班、主管进行深入沟通,加深执行层对考核方案和过程的理解,使其在执行过程中能够充分把握考核重点,减少执行过程出现的偏差,使考核结果公平、公正、公开。只有这样,考核才能真正起到作用,用考核总结出结果,并把结果变成工作实效,对部门管理工作形成指导。

七、 丰富客房产品,想方设法增加营收

部门也积极开动脑筋,集思广益,丰富mini吧产品,适应宾客需求,对房间的迷你吧酒水进行调整,根据酒店客源情况调 整了迷你吧加放的楼层,并增加了部分迷你吧售卖物品的品种,在保证为宾客提供此项服务的同时也较好的控制了迷你吧成本 。

八、 存在不足:

1、细致卫生需加强

2、设备维护保养需进一步加强,按照工作计划,今年的维护保养计划虽然各区域都在执行,如客房不锈钢的抛光,马桶水箱清洁,热水壶除垢,电话杯具的消毒、地毯的清洗、床垫的翻转、等,但由于客房部的清洁与维护范围相当广泛,各项设备设施种类繁多,由于工程遗留原因,地毯、房间淋浴房玻璃、大理石地面、卫生间地面去污等保养工作未做到位,将在下半年继续跟进此项工作

3、员工队伍素质还不够成熟,员工波动性大,缺乏业务技能熟练的员工 ,部门队伍没有形成梯次建设。

4、绿植养护不足

5、对客服务缺乏沟通的能力,特别中、夜班人员在与客人沟通时语言不够婉转,经常会由于语言使用的不当引起客人的投诉。
